Default Tiger Cat E1 Breaks (Or lack of)

Hi there

The breaks on my Cat E1 are shocking!!! It has Sierra Hubs and callipers. Solid discs at front and Drum brakes at rear.

The pedel feels rock hard, and to make the breaks work I have to put in loads of effort.

Has anyone got any tips on improving the performance of non servo assisted breaks (other than fitting servo's)?
